The Goodwill Tax

Three things broke this week.

A project I was working on. The bushes in my front yard. And a birthday in our family — the one that mattered most that day.

The birthday didn't get missed, exactly. One person finally sent a reminder. The calls trickled in late in the day. Technically: handled. Actually: the person at the center of it felt like an afterthought.

Here's what I keep noticing. Most of what puts a project at risk, makes someone feel like an afterthought, or lets a moment slip past — it isn't because anyone forgot. It's because no one actually owned it.

Each one cost something real. The project hit chaos before somebody scrambled to get it back on track. I almost got stung by a bee in my own front yard, and I'm severely allergic. The person whose birthday it was felt like an afterthought, in a moment that was supposed to be theirs.

Work, home, family. Three different prices. Same diagnostic — the thing belonged to "all of us," which meant it belonged to no one. And every time, someone caught it. Somebody who saw it falling and reached for it before anyone else did. That person's goodwill is the reason most of these don't have worse consequences.

That's what I keep coming back to. When somebody names the ownership gap early, three people get protected — the one doing the work, the one counting on it, and the trust between them. And one person doesn't have to spend their goodwill catching what nobody held. These are the moments that honor humanity — or don't.

The Lie We've Absorbed

We've built a whole industry of tools to manage accountability — RACI charts, dashboards, frameworks. They're great at making the work visible. They can't do the actual humane thing, which is name a person and back them up.

Here's the lie most of us have absorbed: that being clear about ownership is rigid, hierarchical, somehow untrusting. That leaving things ambiguous is more generous. It isn't. What's actually rigid is making the same one or two people pay the cost of unowned work, every time. What's actually untrusting is leaving the agreement vague because you don't want to commit to it. The humane thing — the actually generous thing — is naming who has it, what they're holding, and what counts as done.

Culture isn't built in the tool layer. It's built in the behavior layer underneath, where the moments that honor humanity either happen or they don't. And one of the most humane behaviors there is — quieter than people think — is being clear about who owns what.

Here's what it looks like when this works. You don't just name an owner. You name what owning it looks like. What "done" means. Who's the backup. What happens if it doesn't happen. Then you do the harder thing — you let them have it. You stop covering. You stop catching. You let them carry what they said they'd carry, and ask for help if they need it.

That's the practice. Not a chart. Not a dashboard. A specific decision, made between people, to be clear with each other on purpose — because clarity is how you keep from quietly using each other up.

Where I Am

Sitting with a different version of the same lesson.

My daughter and her partner took me to the movies on Sunday — early Mother's Day, our annual thing now, three years running. But it didn't start that way. Years ago, before our daughter came out, we told our kids we didn't care who they loved. We said the right things. She still dated her partner for nine months before she told us.

That gap wasn't a values gap. It was a practice gap. We presumed she'd just know.

Goodwill catches a lot of things. But it shouldn't have to catch our kids deciding whether it's safe to be themselves with us.
